The real difference is ownership. When you build on the official WhatsApp Business API, whether direct through Meta's Cloud API or through a Business Solution Provider, you own the setup: the number, the flows, the data, the logic. When you rent an off-the-shelf SaaS chatbot builder, you own none of that. You rent access to their tool, pay them every month, and if you stop paying, your automation stops with it. For a Singapore SME, that single distinction shapes everything else: what it costs, how much you can customise, and how easy it is to leave.
I build owned WhatsApp automations for a living, so read me as informed but interested. I have kept the numbers to what is publicly checkable and to our own published prices, nothing invented.
The two things you are actually choosing between
Both approaches use the same underlying pipe. WhatsApp automation, in every serious form, runs on Meta's WhatsApp Business Cloud API. That is the official channel, Meta-verified, and it is the same whether you go direct, through a BSP, or through a SaaS platform. Meta gives you the first 1,000 conversations a month free, then meters per conversation after that. That part does not change.
What changes is the layer on top.
- Owned build (Meta Cloud API or a BSP). You get a build made for your business that sits directly on the official API. You pay once to set it up, then you pay Meta's metered rates for messages. The automation belongs to you.
- Off-the-shelf SaaS (a rented chatbot builder). You get a polished web dashboard, drag-and-drop flow builder, and no engineering required. You pay a monthly subscription for as long as you use it. The automation lives inside their platform.
Neither is "better" in the abstract. They are different purchases for different situations. Here is how they actually compare.
Cost model: rent forever versus own outright
This is where the gap is widest, and where most SMEs get surprised a year in.
Off-the-shelf SaaS chat platforms typically charge SGD 100 to 1,000+ per month, and often per-message fees on top. That is a recurring cost that never ends and usually climbs as you add seats, contacts, or channels. The convenience is real, but you are paying for it every single month, forever.
An owned build inverts the maths. The rough rule of thumb, framed as illustrative rather than a promise: if a SaaS plan runs you a few hundred dollars a month, a year or two of that subscription is in the same neighbourhood as an owned build that then costs you very little to keep running. The longer you operate, the more the owned route pulls ahead. Short horizon favours rent; long horizon favours own. Do the sum for your own numbers before deciding.
Ownership and lock-in
With an owned build, your WhatsApp number, your conversation flows, your customer data, and your knowledge base are yours. If you ever want to change who maintains it, you can. Nothing holds your business hostage.
With SaaS, the flows and data live inside the vendor's system, in their format. Leaving usually means rebuilding from scratch somewhere else. That is not a criticism, it is how the model works, but you should walk in knowing that the monthly fee is partly buying convenience and partly buying the cost of ever leaving. Ask any vendor two blunt questions before you sign: can I export everything, and who owns the WhatsApp number.
Customisation and integration
SaaS builders are excellent inside their own lane. If your needs match what the tool was designed for, standard FAQ flows, appointment nudges, broadcast campaigns, you will be live fast with no engineer. Push past the template, though, and you hit the platform's ceiling. Deep integration with your own booking system, CRM, or inventory is either impossible or gated behind their most expensive tier.
An owned build has no such ceiling because it is built for you. I will not pretend owned wins every time. Rent the SaaS tool when:
- You want to be live this week with zero engineering and zero patience for setup.
- Your needs are simple and standard, and you do not expect them to get complicated.
- You are testing whether WhatsApp automation earns its keep at all before committing real money.
- You are at small scale, where a low monthly fee is cheaper than a one-off build you might outgrow anyway.
If that is you, a SaaS builder is a sensible, honest choice. Start there, learn what your customers actually ask, and revisit the decision once the volume and the requirements are real.
When to build it and own it
Build and own when the automation matters enough to keep, when you have specific integrations, when you are done paying rent on something core to your business, or when you simply want the number and the data in your own name. That is the point where the monthly subscription stops looking like convenience and starts looking like a lease you cannot end.
